Big-bang migrations look great in slide decks. They look terrible at 9 AM on a Monday when the new mail server is rejecting half the inbound traffic.

For Workspace and M365 moves we move one department at a time. Sometimes one user at a time, if the company has a CFO who reads every email and can detect a five-minute delay.

The trick is the overlap window. For three to four weeks both systems run, mail forwards both ways, and the calendars are kept in sync by a tiny script.

It feels slow. It is slow. But the cutover day is uneventful — and uneventful is what you want.
